Most teams focus on Layers 2 and 3 first. The skills and agents are the visible, fun part everyone is selling you here on LinkedIn.
They never build Layer 1 underneath to connect it all. That's the core problem: with no shared context, nothing compounds.
My honest take, while everyone races to add more agents: that part is mostly noise. Compounding comes from one place: a context layer underneath them all, versioned files every skill, agent, and teammate reads from and writes to.
One concrete use case. Pivot, a procurement startup I've worked with, recently rebranded for their Series B.
Their whole brand kit (fonts, colors, rules, components) lived in 1 file in the context layer. I updated it once, and a single Claude Code chat pushed it through all 3 of the vibe-coded apps I built for them — design and copy untouched.
The same happens for any context refresh: messaging, ICP, positioning. Change the source once, and every strategy and execution assets downstream update with it.
